THE CHALLENGE

Every quarter, Google releases new features for its Pixel devices, each one requiring clear, localized instructional videos for global users. That meant:


• Around 25+ unique video versions per feature, with live-action and animation.

• Across more than 10 different languages, UI themes, and marketing contexts.

• Resulting in approximately 400+ deliverables per quarter.


The internal team was stretched thin. Mistakes slipped through. Deadlines became stress points, and client dissatisfaction due to inefficient process. Adding to the challenge,
the high inflation at the time put pressure on the
client to reduce purchases.

• Automated the Repeatable: We built a custom workflow that automated versioning across languages and settings, eliminating repetitive manual tasks.

• Restructured Without Replacing: Rather than increasing headcount, we reorganized tasks and introduced cross-functional knowledge hubs to reduce silos and burnout.
• Optimized Live-Action Production: We maximized every shoot day by pre-mapping all use-case scenarios, and variants-capturing everything needed for every feature that required live-action in a single, tightly run production window. This minimized reshoots and kept post-production smooth and predictable.
• Built-in Quality, Not Just Control: A dedicated QC team was introduced to catch errors before client review—protecting Google’s standards and reputation.
